You are kneeling on a sheet of plywood laid across two sawhorses, forty-three pot lights into counting a lighting plan with a yellow highlighter, when the drywaller leans in to ask about the bulkhead. You answer him. You look back down at the sheet.
Forty-three. Or forty-seven.
You start again from the kitchen.
Anyone who prices from printed plans knows that loop, and the recount is the cheap part. The expensive part is everything that survives the recount: the errors that ride quietly from the plan table into the quote, and from the quote into a job that bleeds.
What does counting on paper actually cost you?
The highlighter method fails in ways that have nothing to do with attention or experience. They are structural.
The shared wall counts twice, or not at all. A wall that appears on two sheets gets counted on both, and now there are duplicate receptacles in the estimate. Or you and your partner each assumed the other's sheet covered it, and there are none. Both errors look identical at the plan table: like a finished count.
The superseded sheet. The worst plan error is a perfect count of the wrong document. The set in your truck is rev B. The architect issued rev C nine days ago, it lives in a general contractor's email thread, and every number you produced this morning describes a building that will never be built. Nothing about the sheet in front of you looks wrong. That is the trap.
The tally proves nothing. Six weeks later, someone questions the quantity: "the plan only shows thirty-eight receptacles." Your evidence is highlighter marks on a coffee-stained sheet behind the truck seat, with no record of which mark was which pass. You may be right. You cannot show it.
Weather and physics. Wind takes sheet three across the yard. Rain finds the tube. The corner you need is under the compressor.
Put a number on just the first failure: miss six pot lights at $180 installed and you are $1,080 wrong before anyone lifts a tool. Either you absorb it or you open the job with an awkward change conversation about your own counting. Neither is a good look, and both are entirely preventable.

The same count, on your phone

A marker can carry a photo
Plans describe intent. Sites describe reality, and the two disagree in specific, local ways: the beam that landed where the plan wants a light, the duct chase that swallowed a switch location, the window that grew in the last revision.
When you find one of those, attach a photo to the marker. Now the takeoff records not only what you counted but what you saw, pinned to the exact spot on the drawing where you saw it. Months later, when someone asks why three fixtures became surface-mount, the answer is a photograph attached to a marker on the plan, taken the day you stood under the beam. It is not your memory against theirs.

When rev C lands
Revisions are where paper takeoffs quietly die. A new set arrives and you face a miserable choice: re-count the whole sheet from zero, or lay old beside new and diff them by eyeball, trusting yourself to spot every change the architect made. Most people eyeball it. Some changes get missed. The missed ones surface as site arguments in month two.
The defence is in how you count in the first place. Count in labelled areas — by room, by floor, by circuit — rather than as one running total for the sheet, and a revision stops being a re-count of everything: you re-count the areas the new set touched, and the rest of your number stands. The island shifted 600 millimeters: so which circuits follow it? The powder room disappeared: so do its fan, its light, and its GFCI, and so does their cost in your revised number.
That precision changes the conversation you have when the new set lands:
"Rev C moved the island and dropped the powder room. That's four circuits relocated and three devices gone. I'll send a revised quote tonight so we're pricing the current drawing, not February's."
Pricing the current drawing. That one phrase is most of the reason to do takeoffs this way. The contractor who says it sounds like the most organized person on the project, because at that moment they are.
From the count to the quote
A takeoff that ends as marks on paper still has to be transcribed, and transcription is one more place for the numbers to drift. A first set, start to finish
If you have never run a takeoff this way, here is what the first one looks like in practice, on a real renovation with an issued drawing set.
Before you drive out. Get the PDF set from the general contractor or the client and load it into the job. Set up your marker types to match how you price. If your Price Book sells "pot light installed," "receptacle," "smoke/CO," those are your icons. Five minutes at the kitchen table, once, and they are there for every future set.
On site, one zone at a time. Walk the sheet the way you would walk the building. Zoom into the kitchen, mark everything in the kitchen, move on. Resist counting by item type across the whole sheet. Zone by zone is how the shared wall gets counted exactly once, because you decide whose zone owns it while both zones are in front of you.
Mark the disagreements as you go. Anywhere the framing contradicts the drawing, drop the marker where the plan says and photograph what the site says. Do not trust yourself to remember the beam later. You will remember that there was a beam. You will not remember which of the four lights it displaced.
Before you leave, read the summary once. Forty-seven pot lights, twelve GFCIs, six smokes. If a number surprises you, the markers show you where it came from: tap through and look. A surprise you can inspect on site costs a minute. The same surprise discovered in the quote review costs a re-visit, and discovered on invoice day it costs margin.
The whole pass takes about as long as the highlighter version. The difference is what you are holding at the end: a count you can defend, on a document you can prove you counted.
What won't a phone takeoff do?
A tool that gets oversold gets abandoned, so here is the honest edge of this one.
A phone screen is small for a dense sheet. A full electrical plan is a lot of drawing on six inches of glass. The workable rhythm is zooming in and counting one zone at a time, which is, not coincidentally, also how you avoid double-counting shared walls. For reviewing a full sheet at a glance, a bigger screen is kinder; the phone's advantage is that it is on site, in your pocket, at the moment the question comes up.
It counts and locates. It does not measure. Markers give you quantities and positions, not lengths or areas. Homerun distances, linear feet of cable tray, square footage of anything: still your tape, your scale rule, your judgment.
It does not read scope. A marker on a fixture does not know the ceiling there is fourteen feet up, or that the corridor is occupied during business hours, or that the panel is a hundred feet from the nearest circuit. Counting is the part of estimating that a tool can hold. Judgment about difficulty, access, and prep stays where it always was.
None of those limits argue for the highlighter. They just mark where the tool stops and the estimator starts.
