How to Price HVAC Jobs

Assembly pricing for changeouts, honest diagnostic fees, a worked furnace-and-AC estimate, and the traps that bleed HVAC margin.

The short answer: HVAC work does not price one way, because it is three different kinds of work. Equipment changeouts price as assemblies, service calls price against an honest diagnostic fee, and repairs price from parts and labor. Pricing all three with a single hourly rate is what quietly bleeds the margin out of the trade.

Two HVAC companies quote the same furnace changeout. One number is $5,400, the other is $8,200, and the homeowner concludes that somebody is lying. Nobody is. One quote is a box swap: disconnect, reconnect, light it, leave. The other includes a heat-loss calculation, venting brought to current code, a new pad and lineset flush, permits, commissioning with a combustion analyzer, and a company that will still exist when the heat exchanger warranty matters.

HVAC pricing is the art of making that difference visible before the client compares totals. The trade combines expensive equipment, code-driven scope, seasonal emergency demand, and diagnosis that requires real instruments. Each of those needs a different pricing treatment.

Three kinds of HVAC work, three pricing methods

Most HVAC revenue falls into three buckets, and the mistake is pricing them all one way.

Installations and changeouts price as assemblies. A "furnace changeout" is a package: equipment, materials kit, labor block, permit, disposal, commissioning. You should have a priced assembly for each common configuration: 60k and 80k BTU high-efficiency furnace changeouts, 2- to 3-ton AC additions, heat pump conversions, tankless water heater swaps if you carry gas tickets. The assembly has a fixed price and a short list of written assumptions. Anything outside the assumptions is a priced adder, also pre-listed: venting reroutes, electrical upgrades by your subcontractor, difficult attic or crawl access, lineset replacement beyond standard length.

Service and repair price flat-rate after a diagnostic fee. The diagnostic fee ($120 to $180 in most markets) buys the client your instruments and your judgment: what is wrong and what it costs to fix. Repairs then come off a flat-rate list: capacitor, blower motor, ignitor, condensate pump, board. Never meter repair by the hour in a client's basement; the flat rate is how a fast, well-stocked tech earns more than a slow one instead of less.

Maintenance prices as a plan. Annual or semi-annual visits at a set price, sold as a subscription. Maintenance is not a profit center on its own; it is priced to be easy to say yes to, because it feeds the two categories above and puts your sticker on the equipment.

Why does equipment sizing change the price?

Here is what separates HVAC estimating from most trades: the biggest pricing error available to you has nothing to do with labor. It is putting in the wrong-sized equipment because the quote was built from the old unit's nameplate.

The old furnace was sized in 1994, possibly by rounding up twice. The house has since gained windows, attic insulation, and air sealing. Quote a like-for-like 100k BTU replacement and you may install oversized equipment that short-cycles and never satisfies the client, and no discount fixes a comfort complaint. A load calculation, even a careful room-by-room estimate where a full one is impractical, is 45 minutes that protects a five-figure sale. Price it into your assemblies; say it in your quotes. "Includes heat-loss calculation to confirm sizing" is a differentiator that costs almost nothing and quietly explains why your number is not the box-swap number.

A worked example: furnace and AC changeout

A 1,900 sq ft two-story, mid-efficiency furnace failing, no existing AC. Your quote:

Two "included" lines are doing heavy work. They cost you real money, and naming them tells the client what the $5,400 quote will not be doing. The stated assumptions ride under the table: existing ductwork adequate per inspection, gas meter capacity sufficient, standard lineset route. Each assumption, if broken, has a pre-priced adder rather than a renegotiation.

Where do HVAC margins leak?

Refrigerant and commissioning time treated as rounding. A proper AC start-up (weighing charge, verifying subcooling, checking static pressure) takes an hour-plus with your best instruments, and refrigerant itself has become genuinely expensive. Companies that price installs from the equipment invoice plus "a day of labor" give this away on every job. Put commissioning inside the assembly price deliberately, and let the line say so.

Code and utility ripple costs. Venting rules, condensate requirements, electrical disconnects, gas line sizing when a tankless is added: touching the system obligates corrections, and what triggers what varies by jurisdiction. Survey for these in the sales visit and price them as named adders. Discovering a gas-line upsize after the contract is signed turns your margin into a gift.

Emergency season priced like April. A dead furnace at -20 is not an April tune-up, and your response cost is real: overtime, triage load, parts runs. Publish after-hours and peak-season service premiums and apply them without apology. The alternative, quietly eating winter overtime at standard rates, is why January can be your busiest month and your worst margin.

The maintenance plan that undercharges into a trap. Plans sold too cheap with too much included ("all parts under $200 free") feel great to sell and compound into an obligation book you cannot service profitably. Price the plan to cover its visit costs; its profit is the relationship, the priority-service list, and first look at every replacement in your client base.

Pricing the maintenance plan so it feeds the business

Since maintenance exists to feed installs and repairs, price it with that job description in mind, and with real arithmetic rather than a round number that sounded friendly.

Start from the visit cost. A proper furnace tune-up (combustion check, heat exchanger inspection, filter, drain, safeties) is realistically 45 to 75 minutes on site plus travel. At a loaded tech cost of $65 to $85 an hour, a visit costs you roughly $90 to $130 to deliver. A one-visit annual plan priced at $149 to $189, or a two-visit heating-and-cooling plan at $249 to $319, covers its costs, funds the reminder infrastructure, and stays an easy yes at the kitchen table. Sweeteners that cost you little and bind well: priority scheduling in peak season, a stated discount on flat-rate repairs (10 to 15 percent), and no after-hours premium for plan members. Sweeteners to avoid: free parts, free refrigerant, or anything whose cost scales with the equipment's age, because the plans sell best on exactly the old equipment that will collect on those promises.

Then track the number that tells you whether the plan is working: conversion. Out of every hundred maintenance visits, how many produced a repair, and how many aging systems got a replacement conversation before they failed on the coldest night? A plan book that never converts is a discount club; one that converts is a pipeline. The visit is also where the technician's notes matter commercially. A recorded observation like "heat exchanger showing corrosion, discussed replacement timeline with homeowner" is next year's install, if anyone can find the note when the callback comes.

One warning learned expensively by every company that grew a plan book: cap enrollment to your shoulder-season capacity. Maintenance visits get delivered in spring and fall with the same techs who handle everything else, and overselling plans you cannot schedule turns your best retention tool into a queue of minor breaches of promise.

Fixed price versus time-and-materials

Fixed: all installations and changeouts, all flat-rate repairs after diagnosis, maintenance plans. The client's alternative quotes are fixed; yours must be too, and assemblies make fixed pricing safe.

Time-and-materials, structured: genuine unknowns only. Duct modifications inside closed ceilings, hydronic troubleshooting on undocumented systems, refrigerant leak searches beyond the first hour. Use the same shape every time: rate, realistic range, checkpoint.

"The leak search is $140 an hour. Most are found inside two hours; if I haven't found it by then, I stop and we talk options before spending more of your money."

And one rule that spans both: never let the diagnostic fee become a negotiation. It is the price of instruments and judgment. Waive it only against approved repairs, as a stated policy, or your diagnosis becomes free consulting for the client's brother-in-law to act on.

The quote is the sales visit

HVAC replacements are considered purchases; homeowners gather two or three quotes and the one they understand tends to win. That argues for building the quote in the home, line by line, while the equipment room is fresh. Have assemblies and adders ready to drop in, options good-better-best if you offer tiers, and a signature the same visit when the client is ready.

Should I show equipment and labor prices separately?

Show line items for scope, not a labor-versus-equipment split. Itemizing scope (equipment model, venting, electrical, permits, commissioning) builds trust and beats box-swap quotes; splitting out labor invites clients to price your hours against internet equipment prices. The unit of sale is the installed, commissioned system.

How do I compete with a much cheaper changeout quote?

Give the client a comparison checklist instead of a discount: is a load calculation included, is the permit pulled, is venting brought to code, is commissioning instrumented, what happens on a warranty call. Cheap quotes go quiet on most of those. You will not win every box-swap shopper, and the ones you lose were bought on price and will be lost on price.

What should a diagnostic visit include before any repair price?

A clear statement of the fault, the flat-rate repair price, and an honest read on whether repair makes sense against the equipment's age. A $700 board in a 19-year-old furnace deserves a replacement conversation, not just a repair quote. Clients remember the tech who told them not to spend $700 badly; that memory is worth more than the board margin.

Are good-better-best option quotes worth the effort?

Yes, within reason: two or three real options, not a menu. A mid-efficiency-versus-high-efficiency choice, or single-stage versus two-stage with honest comfort notes, lets the client buy rather than be sold. Keep the options as pre-built assemblies so a three-option quote costs you minutes, not an evening.
